The person this is written for is the operations lead who has 300 pickers, packers, and loaders to seat before the peak-season ramp, and an inbox that fills faster than she can read it. Warehouse hiring at that scale is not really a hiring problem — it is a queue problem. The screening queue is the process. Every morning there are more applications than yesterday, most of them look identical, and the deadline is the goods-in dock, not a calendar. Get this wrong and the cost is not an abstract metric. It is a picker who miscounts a high-value order under pressure, a loader who mis-scans a consignment at two in the morning, a shift that runs short because the offers went out too slowly and the good candidates took work at the fulfilment centre one exit up the motorway. How big is seasonal warehouse hiring, really?
Large, and concentrated into a few frantic weeks. According to Challenger, Gray & Christmas, analysing US Bureau of Labor Statistics data, transportation and warehousing added 303,700 seasonal jobs in the fourth quarter of 2024 — down 9.7% on Q4 2023's 336,400, and the lowest Q4 since 2019. So the sector is cooling from its pandemic-era highs, but the shape of the problem has not changed: hundreds of thousands of roles filled against a hard calendar.
The named operators show what that looks like inside one company. Amazon announced 250,000 seasonal hires for the 2024 holidays in an October 2024 statement. UPS announced 125,000-plus in September 2024. These are not slow, deliberate searches. They are staffing operations run at the scale of a small city, in a window measured in weeks, and the way the biggest players run them tells you where the industry has already landed.
The queue mathematics
The bottleneck is the manual reading queue — the days go into applications nobody has opened yet, not into the interviews. Suppose a distribution centre needs 200 seasonal hires and pulls 4,000 applications to get there — an illustration, not a statistic, since credible applications-per-opening figures do not exist for this sector. Give each application a quick two-minute read: is the availability right, do they have a licence for the equipment, are they within travel distance. That is roughly 133 hours of reading. One recruiter working a full week clears maybe a third of it. So the queue does not shrink. It grows, because tomorrow's applications arrive before yesterday's are read.
Now watch what the delay costs. Applications arrive faster than they clear, so the backlog only ever deepens, and each one that waits looks indistinguishable from the hundred before it. The strong candidate who applied on Monday gets a call on Thursday, by which point they have started somewhere else. The manual reading queue is the bottleneck, and it scales linearly with the size of the pool. Add more openings and you add more reading, more delay, more lost candidates. This is the maths that makes hourly hiring feel impossible, and it is the maths a good screen has to break.

UPS said the quiet part out loud. When it announced its 2024 seasonal hiring in September 2024, it publicised that nearly 75% of those 125,000-plus roles required no interview at all, with an offer possible in around ten minutes. Read that as a verdict, not a gimmick. The largest logistics employers have concluded that interviews do not scale for seasonal volume — that at 125,000 roles in a few weeks, a conversation with every candidate is arithmetic that does not close.
Fine. But the honest question is what replaces the interview, and the honest answer for most operators is nothing. The interview quietly did two jobs: it was a rough capability check, and it was a last look before someone stood on a live floor next to a forklift. Strip it out and put nothing in its place, and you have not made hiring faster so much as blind. The signal has to land somewhere. If it lands nowhere, it lands on the floor — as a miscount, a mis-ship, a safety incident on a night shift when nobody senior is watching.
The interview did not just check skill. It was the last human look before a new hire stood next to moving equipment. Remove it for speed and you remove that look too — unless something honest takes its place before the shift, not after the incident.
The AI-era twist: applications got harder to read, not easier
The reading queue was already the bottleneck. Then generative tools arrived and made every application read like the strongest one. At volume, that is not a small nuisance. It means the CV signal — already weak for warehouse roles, where the job is physical and the history is often patchy — has collapsed further, because everyone now sounds equally tidy on paper. Screening got slower and less reliable at the same time, which is the worst possible combination when you are trying to seat 300 people before peak.
You cannot polish your way through a picking task, though. That is the point. How a role-shaped test changes the mathematics at volume
Go back to the 4,000 applications. The problem was that reading them was serial: one person, one application, minute after minute. A pre-employment test flips that to parallel. Everyone in the pool takes the same short assessment on the same terms, and it evaluates all of them at once. The queue stops scaling with the size of the pool, because the pool is being assessed simultaneously rather than read in sequence. Ten thousand applicants take no longer than one thousand. That single change is what makes specialised screening viable at seasonal volume.
The second change is speed of creation. Historically, a bespoke test for a three-week seasonal ramp was not worth building — by the time it existed, the ramp was over. AI-generated assessments remove that objection. A test shaped to the specific role can exist in minutes, so even a short-lived seasonal push gets a screen built for its actual work rather than a generic aptitude quiz pulled off a shelf. The situational judgement items are where safety re-enters the process: show a candidate the pallet stacked wrong, the blocked fire exit, the colleague who looks too tired to be on a forklift, and see whether they flag it, fix it, or walk past. That is the last human look, moved to before the shift instead of after the incident.

What tests do not fix
Here is the part most vendors skip. A pre-employment test does not approve the requisition, does not schedule anything, does not write the offer, and does not set the wage. In hourly warehouse work those unglamorous levers often matter more than screening quality. According to the SHRM 2025 Recruiting Benchmarking Report, the median time to fill a non-executive role was 44 days, easing to 39 days in the 2026 report, with SHRM attributing part of the drop to employers using AI in screening. Even the improved figure is over a month — and most of that month is req approval, scheduling, and offer sign-off, not the screen itself. Speed-to-offer is the lever that decides most hourly hires, and the data on candidate behaviour is blunt about why. In Indeed's 2023 Ghosting in Hiring survey of 4,516 job seekers across the US, UK, and Canada, around 78% of job seekers said they had ghosted a prospective employer, and of those who ghost, 40% did so after receiving another offer. Put plainly: by the time you call the strong Monday applicant back on Thursday, they are already in someone else's induction. In this market the offer that arrives first is usually the one that sticks, so measure your own mean time to hire and attack whatever step is eating the days.
If your wage sits below what the larger operators in the same catchment are paying, no assessment will rescue the hire. Testing sharpens who you should chase and lets you chase them faster — it does not make an uncompetitive offer competitive. Be honest with yourself about which problem you actually have.
Putting it together for a seasonal ramp
The sequence that works is short. Put the role-shaped test first, before any manual reading, so the pool ranks itself in parallel and the reading queue never forms. Move the flagged candidates straight to an offer, or to a single brief structured conversation only where the role genuinely needs one. Keep the loop measured in days, because the candidate who does well on Monday is gone by Thursday. And treat the assessment as the safety and accuracy checkpoint that the stripped-out interview used to be, not as a box-tick before it.
